Implementation process

Successful achievement of project goals for ERP-system implementation suggests that all actions of the project participants shall be regulated by a coordinated implementation process.

Organizational Principles of Project Management

Each party of the Project (the Customer and the Contractor) assign the Project Managers and form required management structures. The Project Manager is responsible for the effective functions performance within the competence area and responsibility of each party.

The supreme Project management body is a Project Coordination Council which consists of:

  • Assigned representatives of the management both from the side of the Customer and the Contractor;
  • The Project Manager assigned by the Customer;
  • The Project Manager assigned by the Contractor.

The Project Coordination Council is primarily responsible for monitoring the Project current status and its compliance with established monitor criteria. The Coordination Council meetings are held at the established intervals or extraordinarily upon initiative of one of the participants.

    The Functions of the Customer and His Responsibility Area

    The Customer and the Project Manager personally assigned by the Customer takes over the functions and responsibilities as follows:

    • Clear determination of the Project goals and its unambiguous formulation in the Project Plan;
    • Determination of role and individual staff by the Customer to be included in the Project Work Group;
    • Adherence to the present Project management procedure by all Project participants assigned by the Customer;
    • Allocation of required resources by the Work Group and the allocated resources management to solve problems under the Project Plan;
    • Implementation of the decisions taken at the meetings of the Work Group and the Coordination Council , as well as related to the Customer competence;
    • Timely submission to the Coordination Council of problems that prevent from fulfillment of the Project tasks;
    • Coordination of the Work Group with the specialists of technical service to ensure the standards and rules, as well as administration accepted in the company;
    • Ensuring confidentiality of project information.

    The Functions of the Contractor and His Responsibility Area

    The Contractor and the Project Manager personally assigned by the Contractor take over the functions and responsibilities as follows:

    • Determination of role and individual staff by the Contractor to be included in the Project Work Group;
    • Adherence to the present Project management procedure by all Project participants assigned by the Contractor;
    • Development of the Project implementation methodology ensuring the fulfillment of the established tasks;
    • Determination of used means and ERP-system granules, conceptual and technical means of its integration with external applications and databases;
    • Configuration and required modifications of ERP-system in the course of its implementation;
    • The required training for users;
    • Allocation of required resources by the Work Group and the allocated resources management to solve problems under the Project Plan;
    • Determination of resource requirements  by the Customer to solve the problem of integration with external applications and databases, as well as its usage coordination with the Customer;
    • Implementation of the decisions taken at the meetings of the Work Group and the Coordination Council, as well as related to the Contractor competence;
    • Timely submission to the Coordination Council of problems that prevent from fulfillment of the Project tasks.

    Principles of the Project Participants Work

    • Requirements determination and solutions development require horizontal links between all participants of the Work Group, ensuring their direct interaction in order to achieve maximum performance.
    • Any documents and materials used in the course of the Project implementation or related to the Project are subject to compulsory storage at a special structured shared file resource.
    • The decisions of the Project Manager assigned by the Customer are compulsory to be fulfilled by the participants of the Work Group assigned by the Customer.
    • When determining the requirements that specify the system functionality all input information, additions and amendments shall be recorded in written in the documents of agreed format. The person who determines the requirements is responsible for checking the available formulated requirements and its unambiguousness in the final versions of the documents.
    • In case any participant of the Project Work Group fails to fulfill the established tasks or comply with terms of its fulfillment, he shall notify the Project Manager.
    • Documents agreed by the parties of the Customer and the Contractor shall be kept in electronic form. Any changes to such documents shall undergo the established changes procedure with the preparation of new versions of documents.

    Disputed Resolution Procedure in the Course of the Project

    In case of arising disputes in the course of interaction between the participants of the Work Group at the level of horizontal links the participants shall follow the following rules to achieve its effective resolution:

    • Accepted and documented provisions related to the dispute issue are of the highest priority and can be changed only subject to the changes procedure.
    • In case of absent or mutual disagreement on the documented provisions and principles related to the dispute issue the resolution is achieved at the meeting of the related parties, participants of the Work Group under the chairmanship of the Project Manager assigned by the Customer; the representatives of the Work Group  assigned by the Contractor may be involved as experts.
